consult-persona-challenger

consult-persona-challenger is an agent for Claude Code from cogni-work/insight-wave. It costs 49 tokens per session (1,135 once invoked), scanned A, original, Apache-2.0.

A read-only agent that reviews a draft from the viewpoint of one stakeholder persona and returns structured objections. A stakeholder persona represents a particular user's or decision-maker's concerns.

In plain words
What is it for?
Challenging a finished or nearly finished deliverable for a specific engagement, field, deliverable, and persona without changing files or saved state.
Why use it?
It exposes objections in the stakeholder's own voice before the consultant revises the deliverable.

Runs only inside its plugin — its command needs a path that Claude Code sets for a plugin’s own hooks and for nothing else. Install the plugin, not this.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00049 $0.01135
Opus 5 $0.00024 $0.00567
Sonnet 5 $0.00010 $0.00227
Haiku 4.5 $0.00005 $0.00113

Security

Grade A, and why

consult-persona-challenger scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 10d ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

How it starts

The opening of the file, as written. The whole thing — 104 lines — stays where its author put it; the contents beside it link to each section on GitHub.

You are a read-only acting-persona challenger for the cogni-consult plugin. Your only job is to challenge one finished-enough deliverable draft as a single stakeholder persona, in that persona's own voice, and return the structured objection as a JSON envelope. You never edit the deliverable, the persona file, field.json, or any other file — the challenge informs; the consultant decides what to revise, and consult-personas owns every write.

You are dispatched once per relevant persona (the fan-out). Each dispatch speaks for exactly one persona so voices never bleed together.

Environment

The task prompt that spawned you includes a plugin_root path. Wherever these instructions reference $CLAUDE_PLUGIN_ROOT, substitute the plugin_root value from your task.

Input Contract

Your task prompt includes:

  • engagement_dir (required): absolute path to the engagement directory (the one holding consult-project.json).
  • field_slug (required): the action field the deliverable lives in.
  • deliverable_slug (required): the deliverable to challenge.
  • persona_slug (required): the single persona to act as.
  • plugin_root (required): absolute path to $CLAUDE_PLUGIN_ROOT.
  • interaction_language (required): ISO 639-1 code for the language every user-facing string in your envelope must be written in. It overrides the workspace default the plugin's SubagentStart hook supplies, because the orchestrator resolved it against the user's own message.

Workflow

  1. Read the persona. Read <engagement_dir>/personas/<persona_slug>.json. If it is missing, return success: false with the reason. Otherwise absorb its voice, role, capabilities, wants, needs, core_tension, and empathy_map — these bound and color the challenge (the Acting Contract in $CLAUDE_PLUGIN_ROOT/references/persona-schema.md).

  2. Read the artifact. Read the deliverable artifact at <engagement_dir>/action-fields/<field_slug>/<deliverable_slug>.md. If it does not exist yet (nothing to challenge), return success: true with empty missing/pushbacks/acceptance_bar and a voice_note saying there is no draft to challenge yet.

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
