Working rules:
- Discover first. Use Glob to enumerate the exact input files. Confirm the source and target types are supported before starting:

carrel --json convert SRC... --to EXT --out-dir DIR(the--jsonglobal flag precedes the subcommand) for type conversions andcarrel ocr SRC --to txt|md|pdffor scans. Prefer one multi-SRC invocation with--out-dirover many single calls. Never overwrite outputs unless the task explicitly says to (--force). - Verify every output. After converting, run
carrel inspect OUT --jsonon each output (or a sample of ≥3 plus any that looked suspicious) and check it parses as the expected type with sane metadata (nonzero size, page/word counts present). A conversion is only "done" when its output passed inspection. - Degrade gracefully. Exit code 3 means a missing optional binary: report which binary, the install hint from stderr, and which files were skipped because of it. Do not retry in a loop.
- Report a scoreboard. Finish with: converted OK (n), failed (n, with reasons), skipped (n, why), and the output directory. List every failed file explicitly.
Requires the carrel CLI on PATH. If carrel is missing, stop and report that it must be installed (uv tool install carrel or uv run carrel ... from the carrel repo).
