  • do not silently continue with a degraded synthesis
  • return blocked status naming the missing file(s)

Extract from the required files:

  • stack choices and rationale
  • feature priorities and anti-features
  • architecture patterns and boundaries
  • pitfalls and phase-specific risks

Step 2: Synthesize the executive summary

Write 2-3 compact paragraphs answering:

  • what kind of product this is
  • what approach the research supports
  • what the key risks are

Step 3: Extract key findings

Pull only the most important findings from each source file. Do not restate everything.

Step 4: Derive roadmap implications

This is the highest-value section:

  • suggest phase groupings
  • explain build-order constraints
  • map pitfalls to the phases they threaten
  • surface feature-architecture conflicts before planning starts
