Kagura: Instructions file for Claude Code

CLAUDE.md

Kagura CLAUDE.md is an instructions file for Claude Code from Innei/Kagura. It costs 1,444 tokens per session, scanned A, original, MIT.

Project instructions for an AI coding assistant working on the Kagura project. They document development commands, testing, deployment, and the required commit-and-push workflow.

In plain words
What is it for?
Running the development server, building and type-checking TypeScript, running unit or Slack end-to-end tests, and safely committing and deploying changes.
Why use it?
They keep development steps consistent and help prevent the automatic updater from restarting the project while work is in progress.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.01444 $0.01444
Opus 5 $0.00722 $0.00722
Sonnet 5 $0.00289 $0.00289
Haiku 4.5 $0.00144 $0.00144

Security

Grade A, and why

Kagura CLAUDE.md scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 10d ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

Build & Run

Command Purpose
pnpm dev Development with hot reload
pnpm build Compile TypeScript
pnpm test Run unit tests (Vitest)
pnpm test:watch Watch mode for unit tests
pnpm typecheck Type-check only (no emit)
pnpm e2e Run all live Slack E2E
pnpm e2e -- <id> Run specific scenario by id
pnpm e2e -- -i Interactive scenario picker
pnpm e2e -- -l List all discovered cases
pnpm e2e -- -s <term> Search/filter by keyword
pnpm e2e:list List all discovered cases

Push & Deploy

The repo has an auto-updater (ops/pm2/update-loop.sh) that pulls and restarts the bot every 60s. Always use ops/pm2/push-with-lock.sh instead of plain git push — it writes a 120s lock file so the updater defers the restart until the current task finishes.

# Commit first, then push with lock protection:
git commit -m "..."
./ops/pm2/push-with-lock.sh

Development workflow

Every feature or bugfix must include:

  1. Implementation — source code under src/.
  2. Unit tests — in tests/*.test.ts, using Vitest. Mock external dependencies (Slack client, Claude SDK). Test handler logic with in-memory stores.
  3. Live E2E test — in src/e2e/live/run-*.ts. These run against a real Slack workspace with Socket Mode. Follow the existing polling + assertion pattern.

Always run pnpm build and pnpm test before considering a task complete.

Code conventions

  • TypeScript strict mode, ESM-only ("type": "module" in package.json).
  • Dependency injection via function parameters — no global singletons.
  • Zod for all external input validation (Slack events, tool calls, env vars).
  • No default exports — use named exports everywhere.
  • Store interfaces live in */types.ts; SQLite implementations are separate files.
  • Slash command handlers go in src/slack/commands/.
  • Ingress handlers (mentions, thread replies, assistant) go in src/slack/ingress/.
  • Interaction handlers (shortcuts, modals, buttons) go in src/slack/interactions/.

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
