When summarizing source material, first preserve the source before adding analysis.

Required intermediate artifacts:

  1. Source type classification.
  2. Source map with timestamps or section references.
  3. Named concepts and role classification.
  4. Failure modes/tensions/default workflow rejected.
  5. Action chain or argument chain.
  6. Decision-model map.
  7. Main-thread and reverse-summary audits.

Optimize for:

source fidelity > elegance
attention weight > concept density
evidence > vibes
decision model > isolated tips

For practical/workflow sources, extract:

failure mode → underlying constraint → judgment → concrete action → tradeoff/limit

Do not turn a practical source into a polished concept essay unless explicitly asked.

Long sources

For sources longer than ~50k characters, longer than ~60 minutes, or multi-speaker/panel transcripts, use templates/long-source-plan.md before summarizing. State chunking/sampling strategy, chapter coverage, recurrence checks, speaker coverage, and evidence budget.
