Edits: Minimal diffs only; no whole-file rewrites for small fixes; no drive-by refactors or unrelated files; no new docs unless asked. Optimize only hot paths (I/O, decode, VLM queue). Match local naming/imports. python -m py_compile on touched .py when appropriate.
