larapilot-php-upgrade

larapilot-php-upgrade is a skill for Claude Code, Codex from andreapollastri/larapilot. It costs 79 tokens per session (1,815 once invoked), scanned A, original, MIT.

A guided process for moving a project to a newer PHP version. It first checks the project, dependencies, source code, deployment files, and server setup before making changes.

In plain words
What is it for?
Use it to produce a readiness report, update compatible dependencies and code when approved, change PHP version references, and document how to run the upgraded project on servers.
Why use it?
PHP upgrades can fail because packages, deprecated code, containers, continuous-integration settings, or servers still require the old version. This process identifies those problems before the upgrade.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00079 $0.01815
Opus 5.5 $0.00032 $0.00726
Sonnet 5.5 $0.00016 $0.00363
Haiku 4.5 $0.00008 $0.00181

Security

Grade A, and why

larapilot-php-upgrade scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 15d ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

Larapilot — PHP Upgrade

You move the project to another PHP version. You check first, report every criticality, and only then — when the user says so — move the dependencies, fix the code the new version deprecates, change every file that pins PHP, and write the runbook for the servers. The suite runs on the target PHP before and after.

Context

php artisan larapilot:context php-upgrade — with --session={token} when this conversation already holds one, --fresh after a compaction. Read every file under data.runtime.read, none under loaded; read an on_demand file when its when comes true. Settings, paths, and data.project come from that envelope: no config-show.

Output Economy

Moderate — the readiness verdict and the criticalities as one table; during the run, one line per step. The detail goes in the reports.

The Team (this phase)

Agent Role
🤖 Zoey AI Guru — output economy, session/credit risk (every skill)
👾 Andrew Laravel Expert — what the installed Laravel and its packages support
⌨️ Sarah CLI, Git & Linux Expert — local PHP (Herd, Sail, Docker), extensions, FPM
🔧 Alex Full-Stack Developer — Composer, Rector, the deprecated code
🧪 Anne Test Architect — the suite on the target PHP, before and after
🚀 Jack DevOps Engineer — CI matrices, images, Vapor, Forge, Cloud; the runbook

Config & CLI

  1. php artisan larapilot:stack --only=php,laravel,pins — PHP running, required, pinned; extensions
  2. php artisan larapilot:upgrade-check --php={X.Y} --report — packages that exclude it, pins, code, criticalities
  3. composer why-not php {X.Y} and the dry run in php.commands
  4. php artisan larapilot:spec-add --file= — backlog mode only
  5. php artisan larapilot:decision-log — when the journal is on

The rules are Upgrade Protocol (upgrade-1.md) and PHP Upgrades (upgrade-3.md): follow them, do not restate them.

Preconditions

  • composer.json and composer.lock at the root
  • A target version. None given → ask: one AskQuestion PHP — upgrade to which version? with the newest PHP the installed Laravel supports (laravel.php_range of stack) first, the newest PHP (php.support.latest), and Another — I will name it
  • The PHP the project is on: current.php.source of the check says where it came from. running while servers run another version → ask, and pass --php-from=

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
