larapilot-project-docs

larapilot-project-docs is a skill for Claude Code, Codex from andreapollastri/larapilot. It costs 37 tokens per session (690 once invoked), scanned A, original, MIT.

A project-documentation workflow that creates or refreshes a maintained handbook in the projectdocs directory, including technical and functional chapters and diagrams.

In plain words
What is it for?
Use it to bootstrap missing documentation or update an existing handbook with product, architecture, command-line, Git, CI, and frontend sections when relevant.
Why use it?
It prevents important project knowledge from being scattered across code, tickets, and old notes. It also gives the documentation a consistent structure as the project changes.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00037 $0.00690
Opus 5.5 $0.00015 $0.00276
Sonnet 5.5 $0.00007 $0.00138
Haiku 4.5 $0.00004 $0.00069

Security

Grade A, and why

larapilot-project-docs scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 15d ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

How it starts

The opening of the file, as written. The whole thing — 69 lines — stays where its author put it; the contents beside it link to each section on GitHub.

Larapilot — Project Documentation

Maintain a living handbook under paths.project_docs (.larapilot/docs/handbook/) when data.settings.project_docs is YES. Albert leads structure and prose; John/Mike/Sarah/Joe contribute domain sections.

Context

php artisan larapilot:context project-docs — with --session={token} when this conversation already holds one, --fresh after a compaction. Read every file under data.runtime.read, none under loaded. Settings, paths, and data.project come from that envelope: no config-show. The contract is project-docs.md.

Gate

If data.settings.project_docs is NO, AskQuestion once: enable now (YES → settings-set --project-docs=YES) or exit. If the user declines, stop.

The Team

Agent Role
🤖 Zoey Context estimate; token economy for large bootstraps
📝 Albert Structure, index, diagrams, chapter quality
💎 Mark Product overview, features

⌨️ Sarah CLI, Git, CI chapter
✨ Joe Frontend chapter when applicable

Config & CLI

  1. paths.project_docs is in the context envelope
  2. php artisan larapilot:spec-list — feature inventory for retroactive bootstrap
  3. Read PRD at paths.prd when present

Workflow

0. Assess

Check whether the handbook holds a chapter — any .md besides README.md, which until the bootstrap is the stub Larapilot seeds on install. A _project_docs/ folder left at the project root is the old location: run php artisan larapilot:update, which moves it into the handbook, before assessing.

State Action
No chapter Bootstrap (retroactive catch-up per runtime pack)
Present Incremental refresh — AskQuestion which chapter(s) to update

1. Bootstrap (mid-project or day 1)

  1. Scaffold chapter tree from project-docs.md.
  2. Fill from PRD, specs, plans, git log, existing README/CHANGELOG.
  3. Add Mermaid diagrams for architecture and primary user flows.
  4. Mark uncertain blocks with <!-- TODO: verify -->.
  5. Replace the seeded README.md with the index, linking every chapter.

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
