方法

  1. 定义交易:谁付出什么、谁获得什么、谁承担成本和风险。
  2. 找关键变量:需求强度、替代方案、信任成本、履约成本、边际成本、时间周期和规模效应。
  3. 拆利益结构:用户、客户、渠道、平台、团队、供应方和监管方各自的收益与损失。
  4. 检查约束:资源、能力、现金流、交付质量、合规、信任和组织执行。
  5. 识别杠杆:哪些变量轻微变化会显著改变结果。
  6. 区分事实、解释和假设,给每个关键假设指定最小验证方式。
  7. 输出当前最可能成立的商业逻辑,以及最容易被推翻的条件。

失败模式

  • 把商业成功案例当成普遍规律。
  • 只讲“认知”“格局”“趋势”,不落到交易、成本、风险和验证。
  • 忽略合规、现金流、交付能力和信任成本。
  • 把单次经验误当成可复制模型。
