Leadership Style Adaptation
Pause here and answer one question: if you asked your team to describe your leadership in three words, what would they say?
Not what you hope they would say. Not the words from your last 360 review that you carefully internalised. The actual three words that the people who report to you would use when describing you to a friend over dinner. Visionary or micromanager. Supportive or absent. Decisive or impulsive. Calm or detached.
The gap between how you see yourself and how your team experiences you is where most leadership style failures live. Not in choosing the wrong theoretical model -- the frameworks exist and are well-documented (see Lewin Leadership Styles and Situational Leadership for the theory) -- but in the daily, unglamorous work of noticing when your default approach has stopped serving the people in front of you, and adjusting before the damage compounds.
The Practice
Your Default Style: A Self-Diagnosis
Every leader has a default -- the style they revert to under pressure, in ambiguity, or when they stop paying attention. Goleman's research identifies six styles that produce positive organisational effects when applied correctly: authoritative (visionary), affiliative (harmony-building), democratic (consensus-seeking), coaching (development-focused), and two others that require more careful deployment. The question is not which style is best. It is which style you reach for automatically, and whether that automatic reach matches the moment.
The Mirror Exercise
Conduct this weekly for one month:
- At the end of each day, write down the most consequential interaction you had with your team.
- Describe what you said and did -- not what you intended.
- Label the style you used (directive, consultative, supportive, delegative, visionary, coaching).
- Ask: was that the style this situation needed, or was it the style I am most comfortable with?
- Note the gap. Over four weeks, patterns will emerge that no personality test can replicate.
