Leading Through Change
Map the emotional terrain before you map the project plan. People cycling through significant organisational change -- a restructuring, a pivot, a merger, a leadership transition -- move through five feelings, not always in order, and often revisiting earlier ones:
- Denial -- "This will not actually affect my work." The comforting fiction that the announcement is theoretical.
- Anxiety -- "What does this mean for me?" The self-preservation instinct that no amount of corporate messaging can bypass.
- Anger -- "Why wasn't I consulted?" The feeling of agency being stripped away, which may be directed at the change itself or at the people leading it.
- Grief -- "I miss how things were." The mourning of routines, relationships, and identities attached to the old order.
- Adaptation -- "I can see my place in this." The tentative engagement with a new reality, contingent on feeling heard and included.
Most change-leadership failures occur because the leader, having already processed these feelings privately over weeks or months of planning, expects the organisation to arrive at adaptation within days. Erika Andersen's research is direct: you have had weeks to think about this change; your employees are hearing about it for the first time. Of course they ask questions. Of course they worry. That is not resistance. That is the normal human response to losing certainty.
Kotter's eight-step model provides the structural architecture for change management (see kotter-change-model.md). This skill operates in the spaces between those steps -- the daily emotional labour that determines whether a structurally sound change process succeeds or stalls.
The Practice
Ask Before You Tell
Patti Sanchez's research identifies empathetic communication as the single most important leadership behaviour during change. The practice is counterintuitive for leaders accustomed to providing answers: before telling people what is happening, ask them what they are worried about.
