ship-armada

ship-armada is a skill for Claude Code from fledgeling-co/fledgeling-plugins. It costs 345 tokens per session (3,597 once invoked), scanned A, original, MIT.

A portfolio-level orchestrator for coordinating development work across every project in a shared development folder. An orchestrator is a system that surveys work, assigns it to the right workflow, and tracks progress.

In plain words
What is it for?
It refreshes project records, routes research and feature requests, dispatches repository backlogs, coordinates dependency-ordered rollouts, and proposes approved work on a schedule.
Why use it?
It keeps the status of many projects in one manifest and helps coordinate work that spans repositories without losing dependencies or approval boundaries.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00345 $0.03597
Opus 5.5 $0.00138 $0.01439
Sonnet 5.5 $0.00069 $0.00719
Haiku 4.5 $0.00034 $0.00360

Security

Grade A, and why

ship-armada scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 1mo ago.

The scan reads SKILL.md. This mod also ships 1 executable file (scripts/check_completion.sh), listed below but not scanned — reading those needs a real analyzer, not pattern matching.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

Ship Armada — the portfolio orchestrator

Manage every project in ~/Dev as one portfolio. ship-fleet:ship-fleet conducts one repo's backlog; you conduct the fleets. Your memory is ~/Dev/ARMADA.md (the manifest of record) plus ~/Dev/CLAUDE.md (portfolio operating rules); a fresh session must be able to resume the whole armada from those two files alone.

ship-armada (portfolio: ~/Dev — this skill)
  → ship-fleet (one repo's whole backlog: ORCHESTRATOR.md + ≤8 ship-feature runs)
    → ship-feature (one feature: design → triage → plan → work → gap-fix → e2e → merge)
      → stage skills (shipyard intake/triage/plan/design/work/verify/gap-fix,
                      acceptance-e2e, design-review, be-my-witness, code-review)
→ armada-sync (single manifest-entry refresh — also runs without you, from any repo)

Never nest: one armada session at a time, and never run ship-armada from inside a project (run it from ~/Dev). Never hand the portfolio orchestration itself to a subagent — subagents review, build, and report; you hold the map.

Running as a Gemini model? Read gemini.md in this directory first, then follow this file with the overrides it names. It gives the freshness check a denominator of 70 index rows, routes only Dispatch's direct worktree edit to another model, and makes check_completion.sh's exit code the thing a ticked project carries. Other models skip it.

Startup protocol (every session, before any planning)

  1. Read ~/Dev/CLAUDE.md, then ~/Dev/ARMADA.md — the index table first; load full entries only for projects you will touch this session.
  2. Freshness check: compare each index row's updated stamp against git -C ~/Dev/<p> log -1 --format=%cs. A repo with commits newer than its stamp is stale.
  3. Refresh stale entries you are about to rely on, using the armada-sync:armada-sync protocol (one entry each, in parallel via subagents when there are several). Entries you won't touch this session can stay stale — note them in your report instead of refreshing everything.
  4. If ARMADA.md is missing or structurally broken, rebuild it with the survey procedure in references/manifest.md before doing anything else.

Changes

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
