raci-matrix

raci-matrix is a skill for Claude Code, Codex from fzfclee/consulting-skills. It costs 50 tokens per session (825 once invoked), scanned A, original, Apache-2.0.

A responsibility map for work and decisions. RACI means Responsible, Accountable, Consulted, and Informed: who does the work, owns the result, gives input, and receives updates.

In plain words
What is it for?
Use it to map deliverables, process steps, decisions, roles, owners, and communication responsibilities.
Why use it?
It removes uncertainty about ownership, approvals, handoffs, and decision authority. It also highlights missing owners or information that needs checking.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00050 $0.00825
Opus 5 $0.00025 $0.00413
Sonnet 5 $0.00010 $0.00165
Haiku 4.5 $0.00005 $0.00082

Security

Grade A, and why

raci-matrix scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 11d ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

RACI Matrix

Use this skill to run RACI Matrix as a practical consulting method, not as a generic framework explanation.

Method Notes

  • Use exactly one Accountable owner per decision or deliverable whenever possible.
  • Responsible does the work; Accountable owns the result; Consulted gives two-way input; Informed receives one-way updates.

Required Inputs

Collect or infer these inputs before execution:

  • work items or decisions
  • roles or named owners
  • current responsibility ambiguity
  • decision cadence

If an input is missing, do not block automatically. Mark it as missing, state the assumption used, and add a validation action.

When Not To Use

Do not use before the work products, decisions, and role boundaries are defined. RACI clarifies accountability for work; it does not resolve stakeholder resistance, authority gaps, or capacity shortages.

Adjacent Methods

  • change-impact-analysis: diagnose affected groups and adoption needs.
  • communications-plan: define messages, channels, cadence, and feedback.

Step-by-Step Execution

Step Required input How to execute Output
Define rows Decisions, deliverables, process steps, or recurring tasks. Write each row as one accountable work item with a clear completion point. RACI row list.
Define columns Roles, named owners, teams, approvers, contributors. Use roles when many people rotate; use names when accountability is personal. Role/owner column list.
Assign R/A/C/I Rows, columns, known authority, handoff rules. Assign Responsible, Accountable, Consulted, and Informed; keep one Accountable when possible. Draft RACI matrix.
Find role defects Draft matrix. Flag no Accountable, multiple Accountables, no Responsible, over-consulting, or missing informed parties. Ownership gap list.
Confirm operating rules Gap list, governance cadence, escalation path. Define sign-off, handoff, update cadence, and unresolved-role decision owner. Final RACI and role clarification actions.

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
