I — 方法论骨架 (Interpretation)
企业文化判断是一个由外到内的四层诊断框架:
时间层次(不同时间尺度看什么):
- 5-10年: 看CEO
- 10-50年: 看董事会(能否选出好CEO)
- 50年以上: 看企业文化(能否维持好董事会)
四个诊断维度:
- 本分: 做对的事情+发现错了立刻停。不是安分守己,而是主动的道德判断和即时纠错。赚了不该赚的钱就是不本分。
- 平常心: 排除干扰回归本质的理性思考习惯。不是消极,而是在诱惑和恐惧面前保持理性。愤怒时不做决定。
- 诚信(integrity): 零容忍底线。诚信只有在需要付出代价时才能验证。合作伙伴言而无信→合作不会有好结果。
- 消费者导向: 关注最终用户体验而非短期销量。区分客户(付钱的)和用户(使用的),以用户为准。
从外部判断的方法:
- 看创始人/最高领导是否真信自己的价值观(看历史、说的和做的)
- 看做了什么"不对"的事(比看做了什么"对"的事更容易判断)
- 看高管是内部提拔还是空降(合适性>合格性)
- 看细节:离职员工年终奖是否照发、供应商货款是否按时付
