Walk the target through all five steps, then edit it.

Why this matters

The natural instinct is to automate first. The framework forces the harder questions earlier: do we even need this requirement? Can we delete this step entirely? Only after pruning and simplifying does automation make sense.

The framework

Adapted from Elon Musk's five-step "algorithm" for improving a process.

  1. Question every requirement—Is this necessary? Who asked for it? Would we add it if starting fresh?
  2. Delete parts or processes—Remove the unnecessary. Add things back 10% of the time, or you're not deleting enough.
  3. Simplify or optimize—Make what remains easier to work with.
  4. Accelerate cycle time—Speed up without sacrificing quality.
  5. Automate—Last, not first.

Shaping new plans

Use the 5 steps as a checklist when co-creating plans with AI or with the team. Before any plan gets a green light, walk it through all 5 steps.

Reviewing existing systems

Periodically audit your systems against the framework:

  • CI/CD pipelines—what steps can be deleted or simplified?
  • Triage workflows—are we questioning requirements or just adding process?
  • Testing infrastructure—what's over-engineered?
  • Reporting and metrics—do we need all these dashboards?

Make the changes

Edit the target in place: cut what step 2 deleted, rewrite what survived.
