release-to-observed-adoption

release-to-observed-adoption is a skill for Claude Code, Codex from manishiitg/coding-agent-loop. It costs 27 tokens per session (583 once invoked), scanned A, original, MIT.

A reviewed workflow that links a verified feature release and exposure rule to an early, source-backed observation of adoption. It records what accounts were covered without assuming that people used the feature or that it helped them.

In plain words
What is it for?
Use it to check a feature release, flag revision, eligible population and observation window, then hand verified release evidence to an adoption analysis step.
Why use it?
It prevents release records from being mistaken for usage or impact evidence. It also makes missing identity coverage and the next measurement question explicit.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00027 $0.00583
Opus 5.5 $0.00011 $0.00233
Sonnet 5.5 $0.00005 $0.00117
Haiku 4.5 $0.00003 $0.00058

Security

Grade A, and why

release-to-observed-adoption scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 19d ago.

The scan reads SKILL.md. This mod also ships 3 executable files (scripts/additional_route_contract.py, scripts/test_validate_handoff.py, scripts/validate_handoff.py), listed below but not scanned — reading those needs a real analyzer, not pattern matching.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

Release to Observed Adoption

Outcome

Produce a verified release handoff and a bounded first adoption observation with stated coverage and the next measurement question.

When to use

Use this route when the job crosses the listed owners or access boundaries. A single Crew may do a compatible read-only task. This package is a Builder proposal, not an active automation.

Discovery and user direction

Inspect existing Crews, source access, policy revisions, owner decisions and the exact subject. Ask only for missing facts, then show the proposed route for review.

Required inputs

One product, feature, exact release and flag revision, eligible population, observation window and Product owner. Re-read deployment and flag records, the approved release gate, versioned product events and identity coverage for eligible accounts.

Plan and AgentWorks tools

Create reviewed steps for product-release-coordinator (product-release-readiness/v1) → product-adoption-analyst (feature-adoption-observation/v1). Reuse Crews where compatible; Builder may propose create_crew for a missing role. Validate each typed artifact before the next step and independently re-read current source state. No flag change, customer announcement, adoption claim, roadmap decision or schedule follows from selection or a release plan.

Knowledge and persistence

Store tenant, subject, Crew, artifact, source revision, decision, approval and provider receipt IDs. Re-read source truth and deduplicate on repeat; keep prior decisions in the ledger.

Validation and reporting

The contract validator checks exact identity, revisions, time order and route-specific false claims. The first artifact, last artifact and rejected artifact exercise it. The dashboard must separate pending review, owner approval and observed provider action.

Guardrails

A go decision is not deployment; deployment is not exposure; exposure is not use. Count only eligible, exposed and observed users under one frozen event rule. No flag change, customer announcement, adoption claim, roadmap decision or schedule follows from selection or a release plan. Do not count a draft, approval or planned action as a provider outcome.

Changes

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
