上位目標からのブレイクダウン思考スキル。いきなり方策・手段(スライドの作り方、印刷の段取り等)から入らない。 必ず上位の役割・目的から降りて、各段の整合を取ってから手を動かす。階層(目的>戦略>成果>状態>方策>KPI>行動>準備物)を取り違えない。

典型的な失敗例:企画で製造ライン(方策)に前のめりになり、上位目的・KPI から考え直すよう差し戻されるケース。9 段で組み直すと整合が取れる。

9 段フレーム(この順で降りる)

  1. 上位役割の中での位置づけ — このタスク/企画は、エージェントの上位の役割・オーナーの上位目的の中で何を担うか。(例:外的成功=人脈・評判・キャリア・資産のどれを動かすか)
  2. 重要戦略 — それを実現するための筋(どう勝つか)。手段でなく戦い方。
  3. 到達したい成果目標(outcome) — 最終的にどうなっていたいか。測れる結果。
  4. 状態目標 — その成果が立つために「あるべき状態」を分解(S1, S2, …)。
  5. 各状態の現状 — 各状態目標に対する今の実態。事実・実測ベースで、推測は推測と明記。最大の穴(ボトルネック)を特定する。
  6. ギャップを埋める方策 — 状態目標と現状の差を埋める手。状態ごとに紐付ける。
  7. 方策ごとの目標数値(KPI) — 各方策が効いたかを測る数値。優先順位を付ける。
  8. 行動目標と計画 — KPI を達成する具体行動と逆算カレンダー(締切・担当・依存)。
  9. 準備物(アウトプット/接点ごと) — 実際に作る/用意するものを、接点ごとに具体化(例:本番=プレゼン→現物→持ち帰り→会場外 SNS、業務=レポート→会議→意思決定→フォロー)。

使い方

  • フル版:企画・新規施策・大きめタスク。9 段すべてを埋め、戦略スタックを 1 枚の SSOT に落とす(成果物は任意のドキュメント基盤へ)。確定が要る判断はオーナーに絞って投げ、エージェントが取りにいく所は自分で動く。
  • 軽量版:中くらいのタスク。頭の中で ①②③⑤⑥ だけ通す(位置づけ→戦略→成果→現状の穴→方策)。いきなり ⑥⑨ に飛ばないことが目的。
  • 共通の禁則:上位(①〜④)を飛ばして方策・準備物(⑥〜⑨)から会話を始めない。オーナーに方策の段取りを出す前に、それが「どの上位目的に効くか」を言える状態にする。

出力の型

各段を「エージェントの見立て(推奨)+確定が要る判断」で構成する。

  • 推奨には理由を添える(媚びず、トレードオフも出す)。
  • 現状(⑤)は実測・事実で書き、未検証は「未検証」と明記する。
  • オーナーへの確認は判断ポイントだけに絞る(送信前セルフチェックは pre-send-check-3point を参照)。
