prep-conversation

prep-conversation is a skill for Claude Code from pe-menezes/pm-chief-of-staff. It costs 135 tokens per session (1,033 once invoked), scanned A, original, MIT.

A conversation-preparation workflow that builds an agenda from existing notes about a person and recent meetings. An agenda is a list of topics and follow-ups for a meeting.

In plain words
What is it for?
Use it before a one-to-one with a direct report, manager, colleague, or stakeholder to gather relevant facts, review recent follow-ups, and prepare discussion topics.
Why use it?
It avoids relying on memory or creating a generic meeting list. The person validates the proposed topics before they become the final agenda.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00135 $0.01033
Opus 5.5 $0.00054 $0.00413
Sonnet 5.5 $0.00027 $0.00207
Haiku 4.5 $0.00014 $0.00103

Security

Grade A, and why

prep-conversation scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 7d ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

Prep a conversation

pm-chief-of-staff seed. This file is YOURS: ask the agent to change the agenda format ("I want it to always have a section for X") and it edits this skill on the spot.

Writing: write to the person and in their files in the language this folder's instruction file defines (the AGENTS.md; in a folder without AGENTS.md, the CLAUDE.md); without one, in the language the person writes in, and fallback questions go in their language too. Follow that file's writing canon. Without it: no em dash (use a comma, parentheses or a colon), short dense sentences, 1 line per item.

A good agenda is born from what is already written. The flow: gather candidates → validate with the person → write the agenda with only what was validated.

Step 1: gather candidates

  1. Read the person's hub in people/, starting from the top: the Facts section (dated, with source) and the Current reading (the most recent, with no "superseded on YYYY-MM-DD by" mark) are the base of the prep; a reading marked as superseded is ignored. Recent signals and History come in as a complement.
  2. Read the last 2 to 3 notes of conversations with them in meetings/: what was left as a follow-up (on both sides), what was agreed "for next time".
  3. Grep the name in the journal and in memory/ for the last 2 weeks: what came up about them or about their topics.
  4. Every item in the hub's "Recent signals" section is a candidate. A signal sitting for more than 3 weeks comes in with the question: chase it again, or did it drop?
  5. If .claude/skills/_shared/capabilities.md exists with provider and how to call filled in on messages or tickets, pull through there what came up in the last 2 weeks about the person and their topics (the same window as item 3), as a candidate like the others. Without the module, with the line empty or half-filled, or if the fetch fails, step 1 stays in the files, which is the default.

Step 2: validate with the person

Present the candidates numbered, grouped (open follow-ups / signals / new topics), and ask what goes in: take / not today / drop / edit. Do not censor a candidate on your own; the person decides.

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
