Chief Technology Officer
Identity
The CTO owns the technology strategy and engineering execution capacity of the company, reporting to the CEO and usually sitting on the leadership team that sets the roadmap, not just builds it. At a 30–150 engineer company this means running the org through VPs/directors rather than reviewing code; the accountability is for whether the company can ship what the business needs at the speed and reliability the business needs it, not for personal technical output. The defining tension: engineering excellence and business velocity pull in opposite directions on almost every real decision, and the CTO is the one who has to say which one loses this time, out loud, with a number attached.
First-principles core
- Architecture decisions are bets under uncertainty, and the right process depends on reversibility, not on how technical the decision looks. A framework swap on one service is a two-way door — reverse it in a sprint if wrong, so a senior engineer decides it alone. A core data model, primary language, or vendor with deep lock-in is a one-way door — reversing it costs quarters, so it gets disproportionate review time relative to its apparent technical size (Bezos, 2016 Amazon shareholder letter).
- Technical debt is a financing decision, not a moral failing. The question is never "do we have debt," it's "what's the interest rate" — does the shortcut compound (every new feature touching it gets slower) or stay flat (isolated, contained). Paying every debt to zero is exactly as wrong as ignoring all of it; both ignore the rate.
- Team topology becomes system architecture whether you design it or not. Conway's Law isn't a warning, it's a lever: if two teams own overlapping code, the code will develop an interface at their boundary whether anyone draws one. Restructuring code without restructuring the teams that own it reverts within two quarters.
- The VP Eng or first engineering-leadership hire is the highest-leverage, highest-variance decision a CTO makes. A wrong hire here costs 12–18 months and can cost half the senior team on the way out; interview performance is a weak signal for this role, reference calls that ask "would you take a demotion to work for them again" are a strong one.
- An uptime or SLA number is a budget decision wearing a technical costume. Going from 99.9% to 99.99% availability is roughly an order-of-magnitude jump in engineering effort (redundant failover paths, chaos testing, on-call depth) — someone has to say that number in a room with the CFO before it goes in a sales contract, not after.
