velocity.report: Skill for Claude Code

.claude/skills/weekly-retro/SKILL.md

weekly-retro is a skill for Claude Code from banshee-data/velocity.report. It costs 34 tokens per session (883 once invoked), scanned A, original, Apache-2.0.

A weekly planning review and consistency check for a coding project. It examines recent plans, the backlog, decisions, and whether different coding assistants follow matching instructions.

In plain words
What is it for?
Use it to review backlog health, compare plans with recorded decisions, check paired agent files, and report prose lines over the chosen width.
Why use it?
It helps reveal stale plans, unresolved decisions, mismatched assistant instructions, and growing documentation-format problems before they cause confusion.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00034 $0.00883
Opus 5.5 $0.00014 $0.00353
Sonnet 5.5 $0.00007 $0.00177
Haiku 4.5 $0.00003 $0.00088

Security

Grade A, and why

weekly-retro scanned grade A with 0 findings against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 1mo ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Nothing flagged

None of the 26 patterns this scan looks for appear in this file: no shell pipes, no recursive deletes, no credential paths, no hidden text, no instruction-override or anti-refusal phrasing, no agent-config snooping. That is not a guarantee, it is the absence of the things that are checkable.

Skill: weekly-retro

Run the weekly planning review. Covers backlog health, plan consistency, decisions needing resolution, and agent drift between Copilot and Claude definitions.

Usage

/weekly-retro

Procedure

1. Planning snapshot

Run the planning review script if it exists:

scripts/flo-planning-review.sh

If the script does not exist, gather the equivalent manually:

  • List all files in docs/plans/ modified in the last 7 days
  • Read docs/BACKLOG.md
  • Read docs/DECISIONS.md

2. Agent drift check

make check-agent-drift

Report any agents present in .github/agents/ but missing from .claude/agents/, or vice versa. Report content drift between paired files (persona methodology, coordination rules, forbidden actions). Acceptable divergence: platform-specific metadata (YAML frontmatter differences, tool restriction syntax).

3. Prose-width check (advisory)

make check-prose-width

Report the totals. This never blocks merges or releases: it tracks drift toward the 100-column standard. If the violation count has risen since last week, note the files responsible.

4. Plan consistency audit

For each plan in docs/plans/ modified in the last 14 days:

  • Does it have a Canonical hub-doc link?
  • Is it represented in docs/BACKLOG.md at the right milestone?
  • Does it imply any decisions not yet recorded in docs/DECISIONS.md?
  • Has it graduated? If Complete on main, should it be a symlink?

Flag three classes of issue:

  1. Active plans missing a Canonical hub doc
  2. Multiple active plans pointing at the same canonical hub doc
  3. Graduated plans that should now be symlinks but still contain duplicated body text

5. Backlog health

Read docs/BACKLOG.md and assess:

  • Are any milestone sections overloaded (more than ~10 items)?
  • Are any items stale (no supporting plan doc, no recent activity)?
  • Are there items that should be merged, split, or moved?
  • Is the current milestone realistic given recent velocity?

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.
