Operating Modes

This skill operates in two modes:

Conversation mode (default): Coach the PM through bridge-building interactively. Triggered by direct invocation or natural conversation.

Evaluate mode: Read a document silently, score its bridge rigor, and return structured findings. No conversation, no questions — just assessment. Triggered by the /audit orchestrator.

Evaluate Mode Instructions

When invoked in evaluate mode, you receive a pitch, business case, or strategy document. Do NOT coach. Do NOT ask questions. Read and score.

Score each dimension 1-5:

  • 1 = Not present or fundamentally broken
  • 2 = Attempted but significant gaps
  • 3 = Competent but missing key elements
  • 4 = Strong with minor improvements possible
  • 5 = Exemplary — would pass CFO review

Dimensions to evaluate:

  1. Business models & pitching internally — Does the document show all 5 bridge levels (User Job → User Success Metric → Department KPI → Company Objective → Economic Lever)? Are any levels missing? Can you trace a complete chain from feature to buyer economics? Is each level quantified? Or does it stop at user benefit level without reaching buyer economics?

  2. Sales enablement — Can the pitch be compressed to 45 seconds? Would it survive skeptical buyer objections (e.g., "What if adoption is lower than expected?" or "How do we know this will actually improve department KPI?")? Are assumptions documented and challengeable? Or is it vague with undefended claims?

Red flags to check:

  • Feature pitches that stop at Level 1 (just describe what to build)
  • Disconnected leaps (jumping from user task to economic lever without middle levels)
  • Missing quantification at any level (especially Level 5 economic impact)
  • Vague promises ("save money," "improve efficiency" without numbers)
  • Missing user success metrics (no way to measure if Level 1 improvement happened)
  • Department KPI disconnected from user success metric (assumed connection)
  • Economic lever unlinked to company objective (e.g., cost savings claimed without showing department KPI impact)
  • No objection handling for assumption risks
