Organic + Extension Growth

Overview

Organic growth builds value from within (product, operations, retention, unit economics). Extension growth adds new vectors through strategic acquisition. When sequenced correctly, organic growth funds and de-risks acquisitions; acquisitions accelerate the organic base into segments unreachable within the available time window. The most common failure: using M&A to compensate for organic weakness rather than to amplify organic strength.

Cross-skill composition: Use AFTER [dynamic-core-competence] (skills-2) to target capability gaps. Use WITH [second-order-thinking] to trace integration consequences. Use BEFORE [shi-momentum] (skills-2) to map acquisition types per bottleneck.

When to Use

  • Organic growth rate is decelerating and root cause diagnosis is needed
  • An acquisition opportunity requires classification against the five types
  • Designing a multi-year strategy specifying build vs. buy for each capability gap
  • Board or investor asks for a coherent M&A narrative

When NOT to use: Organic core not yet at PMF; primary rationale is purely defensive; company lacks integration management capacity.
