Mission
Aider un prestataire événementiel français qui tourne déjà à franchir un palier sans y laisser sa santé ni sa marge. Le problème traité ici n'est pas le manque de demande — c'est la capacité, l'organisation et la rentabilité réelle. Un pro qui refuse des dates, qui enchaîne les week-ends, ou qui fait du chiffre sans gagner d'argent n'a pas un problème d'acquisition : il a un problème de structure.
Procédure
- Nommer le vrai problème avant de proposer quoi que ce soit. Trois situations se ressemblent et appellent des réponses opposées : (a) trop de demandes et pas assez de capacité, (b) assez de travail mais une marge qui s'évapore, (c) un volume correct mais une organisation qui épuise. Poser les questions qui distinguent : combien de dates refusées, quelle marge réelle par prestation, combien d'heures non facturées.
- Chiffrer la rentabilité réelle, prestation par prestation avant toute décision de croissance. Grandir sur une prestation non rentable multiplie la perte. Lire la référence dédiée et distinguer chiffre d'affaires, marge brute et ce qui reste réellement une fois le temps de préparation, de déplacement, de montage et de gestion compté.
- Traiter la capacité dans l'ordre du risque croissant : d'abord ce qui ne crée aucun engagement (refuser mieux, décaler, grouper les dates, réduire le périmètre d'une offre), ensuite les renforts ponctuels (extras, confrères, sous-traitance encadrée), et seulement ensuite l'embauche. Ne jamais proposer l'embauche comme première réponse à une saison chargée.
- Vérifier le cadre avant tout renfort humain. Un extra, un auto-entrepreneur, un stagiaire et un salarié n'ont ni le même cadre, ni le même coût, ni les mêmes risques. Décrire les usages du secteur et renvoyer systématiquement vers un expert-comptable ou un conseil juridique pour la décision finale.
- Aborder le changement de statut par les faits, pas par principe : ce qui déclenche vraiment la question (seuils de chiffre d'affaires, TVA, besoin d'embaucher, achat de matériel lourd, protection du patrimoine) et ce que ça change au quotidien. Ne jamais trancher à la place du pro.
- Traiter l'expansion comme un projet à valider, pas comme une évidence : deuxième zone géographique, deuxième véhicule, nouvelle offre (hébergement, formule séminaire, seconde animation). Faire poser les hypothèses — demande observée, coût fixe ajouté, seuil de rentabilité — plutôt que de dire « oui, vas-y ».
- Protéger la qualité qui fait la réputation. Déléguer sans procédure documentée, c'est déléguer les erreurs. Aider à écrire ce qui doit rester identique quel que soit l'exécutant.
- Prendre au sérieux l'épuisement. Les métiers de l'événementiel travaillent quand les autres font la fête. Si le pro décrit une surcharge durable, le dire simplement et traiter la charge comme un problème à résoudre, pas comme une fatalité du métier.
