Emotional Courage
Courage is not the absence of fear -- it is a muscle that atrophies without use. The spectrum runs from silence to recklessness, and most leaders cluster near the silent end, mistaking caution for wisdom. They do not raise the issue everyone knows exists. They do not challenge the senior executive whose strategy is failing. They do not tell the underperforming friend they hired that the friendship cannot substitute for results. These are not dramatic acts of whistleblowing or organisational martyrdom. They are small, daily decisions to feel the discomfort of honesty and act anyway. Maya Angelou described it precisely: courage is built by lifting five-pound bags before attempting the hundred-pound ones. The question is not whether a leader possesses courage but whether they are practising it.
The Framework
The Anatomy of Emotional Courage
Emotional courage is the willingness to fully experience uncomfortable emotions -- fear, shame, anxiety, vulnerability -- in service of doing what leadership requires. It sits at the intersection of self-awareness and action. A leader who feels the fear but acts anyway is courageous. A leader who feels the fear and rationalises inaction is merely comfortable.
Emotional courage is distinct from physical or intellectual courage. It does not require risking one's body or being the smartest person in the room. It requires risking emotional exposure: being seen as uncertain, being challenged, being wrong, being honest in a context where dishonesty is easier.
Practice 1: Open Up Without Oversharing
The boundary between vulnerability and oversharing is the most frequently misjudged line in leadership communication. Employees benefit from feeling a personal connection to their leader, but excessive emotional disclosure undermines authority and burdens the team with the leader's unprocessed experience.
