Leader Resilience and Wellbeing

Here is a paradox worth sitting with: the leaders who appear most unbreakable are frequently the most fragile. They have optimised for the projection of strength -- the 5 a.m. starts, the unanswered personal calls, the performative stoic -- while systematically depleting the resources that make genuine strength possible. Sleep, recovery, emotional honesty, and the courage to say "I do not know" are not indulgences that leaders earn after they succeed. They are the infrastructure on which sustainable leadership is built. Neglect them long enough, and the collapse -- when it comes -- is rarely graceful.

Christopher Barnes's research at Indiana University and the University of Washington delivers the data point that should end every macho leadership cliche about sleep deprivation: employees of sleep-deprived leaders are less engaged and behave less ethically. The leader's fatigue is not a personal sacrifice nobly borne. It is an organisational cost distributed across every person they lead.


The Practice

Sleep as Leadership Infrastructure

Barnes is precise about the mechanism. Sleep deprivation impairs judgement, self-control, and creativity. It increases impatience, irritability, and antagonism. And leaders are reliably oblivious to these effects in themselves -- a phenomenon known as the "sleep debt blind spot." The person least qualified to assess whether they are too tired to lead is the tired leader.

Three actionable sleep protocols:

1. Eliminate sleep-deprivation signalling. Avoid bragging about how little you slept. Do not send emails at 3 a.m. (use delayed delivery). Do not hold up all-nighters as exemplary. Your team reads your behaviour as a cue for what is expected.

2. Protect bad-sleep days. When sleep was poor, shift the day's work toward routine tasks that do not require creativity. Avoid complex decisions. Ask a colleague to review important documents. A 20-minute nap -- research from the University of Dusseldorf shows even eight minutes improves memory -- can partially restore cognitive function.
