Frameworks
- CAC efficiency should be measured using IRR (internal rate of return) rather than CAC Ratio, CAC Payback Period, or LTV:CAC, because IRR accounts for both churn and expansion revenue without the distortions and non-intuitive outputs of traditional metrics, and enables direct comparison to any other investment opportunity.
- SaaS companies stuck in slow-growth/low-profit must choose either growth or profit. The decision depends on one question: Is there an objectively reasonable, data-driven, and fully funded plan to re-accelerate growth? If not, prioritize profit (targeting 20%+ operating margin).
- The true cost of SaaS debt should be measured as (Total Interest + Fees) / Months of Runway Extension, not interest rate alone. Don't borrow more than 50% of ARR to maintain ability to service debt through expense cuts without losing lender control.
- Usage-based pricing creates three structural vulnerabilities for SaaS businesses: amplified revenue volatility during economic downturns, 'churning out the top' where successful customers hit price pain and leave, and operational complexity in forecasting and metrics.
- For SaaS with variable revenue, forecast by segmenting existing customers into usage-pattern cohorts, calculating monthly revenue percentages for each cohort, then applying cohort NRR and spreading across months—the same spread applies to new bookings and is the only reliable way to calculate ARR for seasonal SaaS.
- Best-guess budgeting outperforms stretch budgeting because it enables more accurate investment timing, reduces organizational gamesmanship, and has no proven performance downside. Budget reporting should compare actuals against three benchmarks: original budget, updated forecast, and prior year performance.
- SaaS valuation is a discounted cash flow model most sensitive to retention, where buyers assume no new sales and value is determined primarily by (1-NRR) as the growth rate, with discount rates of 20-25% depending on ARR scale.
- Financial integrity in SaaS requires four core hygiene checks: consistent accounting method (not mixed cash/accrual), bank reconciliations, ability to generate all three connected financial statements, and MRR integrated into accounting (not separate spreadsheets). Each flag reveals incompetence that will derail diligence and operations.
- Outcome-based pricing requires (1) software that performs tasks autonomously and (2) simple, binary business cases with quantifiable value. When direct outcome attribution is impossible, price the work instead while anchoring to customer value drivers.
- Replace stretch budgets with 50/50 budgets (best-guess based on data with 50% probability of hitting) to improve resource allocation accuracy and align incentives with long-term value creation rather than short-term target gaming.
