upstream-fork-sync

upstream-fork-sync is a skill for Claude Code, Codex from OpenHands/extensions. It costs 89 tokens per session (1,105 once invoked), scanned A, original, MIT.

An automation that keeps a long-lived fork updated by fetching upstream changes, rebasing local customisations, checking that the result works, and deploying it when verification passes.

In plain words
What is it for?
It helps schedule fork synchronisation, run verification checks, and replace the deployed version only after the updated fork works.
Why use it?
It preserves local changes across new upstream releases and reduces the risk of deploying a broken update.

Token cost

What it costs to keep this loaded

Counted locally with the o200k_base tokenizer, which is exact for GPT models; Claude uses its own tokenizer and its counts differ. Treat this as one consistent yardstick across the catalogue rather than a bill. Prices are per million input tokens.

ModelPer sessionOnce invoked
Fable 5.1 $0.00089 $0.01105
Opus 5.5 $0.00036 $0.00442
Sonnet 5.5 $0.00018 $0.00221
Haiku 4.5 $0.00009 $0.00111

Security

Grade A, and why

upstream-fork-sync scanned grade A with 1 finding against 26 rules in 11 categories — prompt injection, anti-refusal, data exfiltration, privilege escalation, supply chain, agent snooping, system-prompt leakage, SSRF and excessive agency — measured 1mo ago.

A static scan of the body, not an audit. Every finding is printed with the line that produced it so you can judge whether it matters here. A mod is markdown that instructs an agent; that is exactly why what it instructs is worth reading.

Upstream Fork Sync Automation

Create a cron automation that keeps a long-lived fork current with its upstream source. On every run it fetches the latest upstream changes, rebases the fork's local customizations on top, runs a verification check, and replaces the deployed version only when the software still works.

This implements the "long-lived fork" pattern: instead of repeatedly re-deriving a customization, the local changes are preserved across upstream releases and kept working automatically.

Windows PowerShell equivalents for the setup, packaging, upload, and API-check shell snippets are in references/windows.md.

Prerequisites

Required secret

Verify that the following secret is set in OpenHands Settings -> Secrets:

Secret name Token type Minimum permissions
GITHUB_PERSONAL_ACCESS_TOKEN Classic PAT repo
GITHUB_PERSONAL_ACCESS_TOKEN Fine-grained PAT Contents: Read and Write, Metadata: Read

Check with:

curl -s https://api.github.com/user \
  -H "Authorization: Bearer $GITHUB_PERSONAL_ACCESS_TOKEN" \
  | python3 -c "import json,sys; d=json.load(sys.stdin); print(d.get('login') or d.get('message'))"

If the token is missing or invalid, inform the user and stop.

Setup Workflow

Follow these steps in order.

Step 1 - Verify GITHUB_PERSONAL_ACCESS_TOKEN

Run the curl check above.

  • If absent: "GITHUB_PERSONAL_ACCESS_TOKEN is not set. Please add it in OpenHands Settings -> Secrets." Stop.
  • If the API returns {"message": "Bad credentials"}: tell the user the token is invalid and ask them to update it. Stop.

Step 2 - Collect configuration

Confirm with the user:

  • Repository — the long-lived fork to keep synchronized (owner/repo).
  • Upstream remote (optional) — the remote the fork tracks. Defaults to the repository's GitHub parent.
  • Local changes (optional) — a plain-language description of the customizations to preserve across rebase.
  • Verify command (optional) — the command that confirms the software works (e.g. make test). If blank, infer a sensible check from the repository's build system.
  • Sync schedule — how often to run the sync. Default: nightly (0 3 * * *).

What this file has done since we first saw it

Hashed on every crawl. A supply-chain change to an agent config is a question of when, not whether, so the history is kept rather than the latest state alone.

upstream-fork-sync is a skill published in the GitHub repository OpenHands/extensions (167 stars, last pushed today), licensed MIT. It adds 89 tokens to every session and 1,105 once invoked, about $0.0004 per session on Opus 5.5. A static security scan graded it A with 1 finding (makes network calls). No closer match exists in the catalogue, so it is treated as the original; first seen 2026-09-03.
