I — 方法论骨架 (Interpretation)

Scaling的内部障碍可以归结为高管团队的三个核心能力的缺失:

1. 预测(Prediction) CEO必须能洞察市场趋势和客户需求的方向。预测不是算命,而是基于数据洞察和经验判断形成的"市场嗅觉"。预测不足 → 战略与市场需求脱节 → 产品/服务卖不出去。

2. 授权(Delegation) CEO必须把责任和权力同时下放,不是"让团队干活"而是"让团队做主"。授权不足 → 所有决策瓶颈在顶层 → CEO成为全公司最大的单点故障。关键不是放权本身,而是放权+追踪结果,而非放权+微观管理。

3. 重复(Repetition) 战略、价值观、优先级的传达必须通过足够多的重复才能内化为组织行为。重复不是啰嗦,而是确保信息一致性和渗透力。重复不足 → 信息衰减 → 各部门各行其是 → 战略执行走形。

三者关系:

  • 预测是战略的前端(做正确的事)
  • 授权是执行的中端(正确的人做正确的事)
  • 重复是传播的后端(让正确的事持续被做)

案例 1: 某零售连锁企业的"预测失灵"

  • 问题: CEO凭直觉判断消费趋势,连续两季选品失误,库存积压严重
  • 方法论的使用: 引入月度"市场信号审视会",用3个关键指标(客群变化、竞品动态、社交媒体情绪)替代直觉判断
