ICP Definition and Validation

When to use

Before writing a single cold email or sending a LinkedIn connection request. A tight ICP saves months of wasted outreach. If your ICP is "anyone with money," you'll spray-and-pray, burn your reputation, and struggle to refine your message. A specific ICP fixes this.

The framework

  1. Define core job the buyer must care about. Not the service you offer, the problem they're trying to solve. Example: "Reduce time spent on manual payroll reconciliation" or "Win more government contracts."
  2. Identify the person who owns that problem. Job title, seniority, department. A CFO cares about different leverage points than an accounting manager.
  3. Qualify by four fit criteria: (a) problem fit, do they have the problem at scale?, (b) access fit, can you reach them?, (c) budget fit, do they have money to solve it?, (d) urgency fit, is it bleeding-neck urgent or back-burner?
  4. Screen real prospects to validate, not assumptions. Find 10 prospects matching your ICP definition. Message 3. Do they engage? Do they confirm the problem exists? Do they fit your access level? Adjust based on response.
  5. Reject vanity ICPs explicitly. "B2B software companies" is too broad. "Accounting departments at SaaS companies with 50–200 people running Xero where manual month-end reconciliation takes 15+ hours per person" is specific enough to research, message, and refine.

How to apply it

Let's say you're a fractional CFO targeting consultancies. Your first ICP draft might be "consultancy owners making $50k–$200k per month." Too generic. Let's validate.

Research 10 consultancies in your network. You notice: the ones actually interested in fractional finance support are those who've hit exactly two pain points: (1) they scaled from solo to 3+ people, so accounting became too complex to do on spreadsheets, and (2) they lost a deal or missed a bid because they couldn't quickly pull together cash-flow projections or tax planning. That's your problem fit.
